Q4 Ecommerce Checklist 2026: Black Friday to Christmas
Quick answer: To prepare your online store for Q4 2026, lock in your key dates (Black Friday is Friday 27 November and Cyber Monday is Monday 30 November), order stock for your best sellers now, plan offers that protect your margin, set Christmas shipping cut-offs, make sure your products can be found in AI search, and prepare customer service for double the messages. Most of this needs doing in October, not in November.
Every January, we hear the same sentence from sellers: "We were busy, but somehow we didn't make much." Q4 has a way of doing that. Orders flood in, stock runs out of the wrong things, ad costs jump, couriers slow down, and by Boxing Day you're too tired to work out what actually happened. The sellers who have a great Q4 aren't working harder in December. They did their thinking in October.
At Tekovex we run stores on eBay, Etsy, Amazon, TikTok Shop and Shopify, and our client stores have passed £1 million in UK sales. This is the checklist we work through with every store before the rush.
Why Q4 matters so much
- UK shoppers spent a record £26.9 billion online in November and December 2025, up 4.1% on the year before (Adobe).
- Black Friday was the biggest single day at £1.16 billion, and Cyber Weekend reached £3.8 billion.
- In the US, Adobe forecasts $275.1 billion of online holiday sales in 2026, with Cyber Monday expected to hit a record $15.2 billion (Talk Business & Politics).
Step 1: Put the key dates in your calendar
- Amazon Prime Big Deal Days: 6–7 October.
- Halloween: Saturday 31 October.
- Singles' Day: 11 November.
- Black Friday: Friday 27 November.
- Cyber Monday: Monday 30 November.
- Christmas posting deadlines: mid to late December. Check your carrier's official dates as soon as they're published.
- Boxing Day sales: Saturday 26 December.
Step 2: Stock up on what already sells
Q4 is not the time to test 20 new products. Look at last year's November and December sales and this year's best sellers. Reorder those first, allowing for longer supplier lead times. A best seller that runs out on 2 December costs you more than any discount.
- List your top 20 products by profit, not just sales.
- Work out how many weeks of stock you have at Q4 sales speed (often 2–3 times normal).
- Order early, and agree a backup supplier for your top three items.
Step 3: Plan offers that protect your margin
A 30% discount on a product with a 35% margin leaves almost nothing once fees and postage come out. Last season, UK shoppers actually bought 14% more premium items than during the rest of the year, according to Adobe. So instead of cutting every price, use bundles, free gifts, free delivery thresholds and limited editions.
Step 4: Set shipping and returns rules now
- Decide your own last order date for Christmas delivery, a day or two before the carrier's deadline.
- Show it clearly on every product page and in your banner.
- Extend your returns window for Christmas gifts, for example until mid-January. It increases sales.
- Book extra packing help early.
Step 5: Get found in Google and AI search
Traffic to UK retail sites from AI tools such as ChatGPT grew 329% last holiday season, and 685% on Boxing Day (Adobe). Shoppers now ask AI "what's a good gift for a 10-year-old who likes science?" Make sure your product titles, descriptions and FAQs answer those questions clearly. Read our guide to getting found in AI search.
Step 6: Prepare customer service
- Expect at least twice the usual messages, mostly "where is my order?" and "will it arrive by Christmas?".
- Write saved replies for your top 10 questions now.
- Consider AI support for tracking questions, with a person checking anything sensitive. See how to automate ecommerce with AI.
Step 7: Check your marketplace health
A restriction in December is a disaster. Check your late dispatch rate, defects and open cases now, and fix them before volume rises. On eBay, set a realistic dispatch time and stick to it.
Your Q4 timeline
- Early October: review last year's data, reorder best sellers, check account health.
- Mid October: plan offers and bundles, update listings and photos, write saved replies.
- Late October: set shipping cut-offs, build email lists, start early Black Friday messaging.
- November: run Black Friday and Cyber Monday, then push "order by" deadlines.
- December: last-minute gifts, gift cards and click-and-collect, then plan Boxing Day.
- January: review what sold, what didn't, and what you'd change.
